# The Navigator Brief: Three Systems to Build Before Your Next Hire

_Most founders hire to relieve pressure. The pressure comes back within a quarter because the system underneath the role never existed. Build these three first._

Every week we sit with owners who are convinced their next hire will fix the bottleneck. Sometimes it does. More often the new person inherits the same chaos, works hard for ninety days, and the founder is back where they started with a larger payroll.

The pattern is consistent. The role was created to absorb a problem, not to run a system. Here are the three systems we ask a founder to put in place before they open a requisition.

## 1. A single source of truth for the pipeline

If deals, leads and follow-ups live in a founder's inbox, a spreadsheet and a few text threads, nobody else can run them. A hire steps into that mess and spends the first month asking where things are.

Before you hire, move every open opportunity into one place. A simple CRM is enough. What matters is that it answers three questions without asking you:

- Who are we talking to right now?
- What is the next step, and who owns it?
- What did we promise, and by when?

When those answers live in a system instead of in your head, a new person can take over the pipeline in a week instead of a quarter.

## 2. A written playbook for the work you want to hand off

Founders underestimate how much of their process is instinct. Write it down before you delegate it. Not a fifty-page manual, just the sequence you actually follow.

Take one task you want off your plate this month. Record yourself doing it once, then turn the recording into a numbered checklist. Add the decision points: when do you escalate, when do you say no, what does done look like.

## 3. A weekly scoreboard the whole team can read

A hire without a scoreboard is a hire without feedback. You end up managing by mood, and the person you brought in to reduce your load starts needing more of your attention, not less.

Pick three to five numbers that show whether the business is moving. Revenue booked, meetings held, proposals sent, response time on inbound leads. Put them on one page, review them every Monday, and let the new hire own at least one line.

The scoreboard turns "how is it going" into a number. It also tells you early when the hire is not working out, which protects both of you.

## The order matters

Pipeline first, because it protects revenue. Playbook second, because it makes the role teachable. Scoreboard third, because it makes the role accountable.

Build the three systems and the right hire becomes an accelerator. Skip them and even a great hire becomes another thing you manage.

> The goal is not to add people. The goal is to build something that runs without you in every step.

## What we see next

Founders who put these three in place usually discover something useful: the hire they needed is smaller than they thought. Sometimes it is a part-time operator instead of a full-time executive. Sometimes it is an automation plus a virtual assistant. The systems make the real requirement visible.
